Abstract(s)
A filosofia de produção “Lean Manufacturing” é uma filosofia de gestão orientada para
a maximização do valor, através da consistente procura de redução de disfunções de produção.
Para tal, serve-se de um conjunto de métodos, técnicas e ferramentas que estão orientadas para
a otimização de processos, bem como para a remoção de atividades e recursos que não
acrescentam valor, conjuntamente com o envolvimento de toda a estrutura organizacional na
permanente melhoria de desempenho. Depois de ingressar no patamar de funções de gestão da
produção, foi implícito trabalhar com análises de causa raiz, pois este tipo de análise já havia
possibilitado uma melhoria significativa, quer no processo produtivo, quer na qualidade do
produto acabado.
O presente relatório de estágio incidiu no estudo da produção do produto 9T1, na Prensa
2, tendo por base a implementação de ferramentas Lean e Seis Sigma para a melhoria de
qualidade, sustentada na utilização do ciclo DMAIC, no grupo Sonae Arauco, na unidade fabril
de Mangualde.
Inicialmente foram recolhidos dados sobre o estado inicial dos processos e ferramentas
de melhoria continua, com o foco principal no entendimento do processo e na identificação das
não conformidades de qualidade com maior potencialidade para melhoria. Aplicou-se o ciclo
DMAIC em conjunto com um grupo de técnicas de análise e ferramentas de qualidade para
sustentar a transformação necessária em cada fase.
O caso de estudo indicou que o uso das ferramentas Lean permitiu obter resultados mais
sólidos, quando se implementam medidas mais compreensíveis a toda a estrutura
organizacional. Foi irrefutável que o relatório A3 constituiu o método sequencial de trabalho
que permitiu identificar as variáveis que influenciam o processo de análise das não
conformidades e perceber a importância e o impacto que a gestão de operações Lean e Seis
Sigma têm numa organização. Este estudo aportou valor para a empresa onde foi aplicado, pois
permitiu atingir os objetivos delineados, aumentando assim a eficácia, a eficiência e a
competitividade da unidade industrial.
ABSTRACT: The production philosophy "Lean Manufacturing" is a management philosophy oriented towards the maximization of value, through the consistent search for the reduction of production dysfunctions. For such, it uses a set of methods, techniques and tools that are oriented towards the optimization of processes, as well as the removal of activities and resources that do not add value, together with the involvement of the entire organizational structure in the permanent improvement of performance. After entering the level of production management functions, it was implicit to work with root cause analyses, as this type of analysis had already enabled a significant improvement, both in the production process and in the quality of the finished product. This internship report focused on the study of the production of the 9T1 product, in Press 2, based on the implementation of Lean and Six Sigma tools for quality improvement, supported using the DMAIC cycle, in the Sonae Arauco group, in the manufacturing unit from Mangualde. Initially, data was collected on the initial state of processes and continuous improvement tools, with the focus on understanding the process and identifying quality non-conformities with greater potential for improvement. The DMAIC cycle was applied together with a group of analysis techniques and quality tools to support the necessary transformation in each phase. The case study indicated that the use of Lean tools allowed us to obtain more solid results, when measures that are more understandable to the entire organizational structure are implemented. It was irrefutable that the A3 report constituted the sequential work method that made it possible to identify the variables that influence the non-conformity analysis process and understand the importance and impact that Lean and Six Sigma operations management have on an organization. This study landed value for the company where it was applied, as it allowed the objectives outlined to be achieved, thus increasing the effectiveness, efficiency, and competitiveness of the industrial unit.
